Direct-to-consumer web shops: when they actually pay off
Web shops let mobile studios sell directly to players and skip the 30% platform cut. Here is when they earn that and when they cost more than they save.
Three years ago, direct-to-consumer web shops in mobile games were an experiment a handful of large studios were trying. In 2026 they're becoming routine — leading studios run them as live-service commerce channels with loyalty programs, exclusive content, and engagement mechanics of their own. The structural reason is simple: a purchase made on the web bypasses Apple and Google's 30% platform fee. Recovering that 30% on the share of revenue you can route to the web is the single largest margin lever most mobile studios have available to them.
The structural change behind this — Europe's Digital Markets Act, Japan's Mobile Software Competition Act, and various antitrust pressures on the major storefronts — has made D2C selling materially easier than it was. The question for most studios is no longer whether they can build a web shop, but whether they should, and where the math actually works.
What a web shop actually replaces
A web shop is a separate purchase channel — typically a website where logged-in players can buy currency, bundles, or content that gets credited back to their in-game account. The player doesn't open the App Store or Google Play. They open a browser, log in with the same account they use in the game, and complete the transaction there.
What this replaces is not the in-game store. The in-game store still exists, players still use it, and most of the monetisation moments in the game still happen there. What the web shop adds is an alternative path for specific purchases — usually the larger, more deliberate ones — where the player is willing to spend a minute or two outside the game to complete a transaction.
The economics for the studio differ depending on which path the player chooses. An in-game purchase nets the studio roughly 70% of the price after the platform fee. A web shop purchase, after payment processing, can net 90% or more. On a $9.99 transaction, that's roughly $3 of additional gross margin per purchase — meaningful if your share of large transactions migrates to the web.
The 30% number is gross, not net
The most common mistake studios make when evaluating web shops is treating the platform fee as the full saving. It isn't.
Running a web shop has real costs the platform fee was previously covering. Payment processing on the open web is typically 2-4% depending on geography and method, where Apple and Google bundle it into their cut. Fraud rates are higher outside the closed platform ecosystems, and chargebacks come back as direct losses to the studio rather than being absorbed by the storefront. Customer support volume increases — players who have an issue with a web purchase don't have Apple or Google's support flow as the first stop. They reach out to the studio.
Web shop infrastructure itself isn't free. Account linking, secure login, fraud screening, regional pricing, tax handling, refund management — these are real engineering investments and they accumulate. A studio that spins up a web shop quickly without these in place tends to discover the missing pieces through painful incidents.
A reasonable rule of thumb is that the net margin improvement from web sales is closer to 18–22% on the price, not 30%. Still significant — but the math changes when you size your web shop investment against that smaller number rather than the headline 30%.
Where the math works
Web shops produce the most value on transactions where the friction cost of moving outside the game is low compared to the savings.
Large purchases work well. A player buying a $49.99 or $99.99 bundle is in a deliberate enough state to tolerate a one-minute web flow, especially if the studio passes some of the saved fee back as a bonus on web purchases. The same player buying a $0.99 starter pack is not — the friction of switching to a browser exceeds the perceived saving.
Frequent buyers work well. A returning player who has already linked their account, has a saved payment method, and is comfortable with the web flow can transact almost as fast on the web as in-game. The friction is a one-time setup cost. After that, the web path is genuinely smoother for engaged spenders.
Subscription-style purchases work well. A monthly subscription completed on the web typically renews on the web, which means the saving compounds across every renewal. The first transaction is the only one where friction matters; the subsequent ones are automatic.
Where web shops don't pay off is the impulse purchase. The offer that's working in the game at the moment a player hits a friction point — the extra life, the missing currency, the limited-time bundle — needs to be completed in the moment or it's lost. Routing those through the web would lose more in conversion than it saves in fees.
The shape of a profitable web shop is therefore concentrated, not comprehensive. It captures the deliberate, large, repeat, and subscription transactions. It leaves the impulse and small-transaction moments to the in-game store where they belong.
The retention and trust dimension
Web shops do something to the player relationship that the in-game store doesn't, and it cuts both ways.
The positive: a player who buys on the studio's web shop is engaging with the studio's brand directly. There's an opportunity to layer in loyalty programs, transparent pricing, exclusive web-only offers, and engagement mechanics that strengthen the relationship beyond the in-game transaction. Studios that build their web shops as live-service commerce channels — not just discount storefronts — see repeat purchase rates that compound over time.
The negative: when the web purchase experience goes wrong, the studio is the entire support flow. There's no Apple or Google buffer. A failed payment, a delayed credit, a fraudulent chargeback, a refund dispute — all of these come to the studio's customer service, and the player's frustration is with the studio's brand rather than the platform's. Building a web shop without investing in the support and trust infrastructure that goes with it can damage the relationship the web shop was supposed to deepen.
The studios who get this right treat the web shop as a customer-facing extension of the game, not just a margin optimisation. They communicate clearly, they handle disputes generously, and they invest in the trust signals (security indicators, transparent pricing, fast support) that make players comfortable buying outside the closed platform ecosystem.
When to start
Web shops aren't right for every studio at every stage. A reasonable readiness check:
You have enough monthly spending players that 18–22% margin improvement on a meaningful share of their purchases is worth the investment. The exact threshold varies by team size and engineering cost, but games with under a few thousand monthly spenders typically don't clear it.
You have a stable account system. Players need to log in to the web shop with the same identity they use in the game. If your account infrastructure is fragile or fragmented across platforms, the web shop will inherit that fragility and amplify it.
You can handle payment risk. Fraud, chargebacks, regional tax handling, and refund operations are real liabilities outside the platform ecosystem. A studio that's never had to operate these directly will face a learning curve.
You're prepared to invest in trust. Players need a reason to use your web shop rather than the in-game store. The reason can be saved cost, exclusive content, loyalty rewards, or some combination — but it has to be real and visible. A web shop that's identical to the in-game store except for being slightly less convenient won't see much volume.

For studios with the right shape of player base and the operational readiness to handle direct payments, they're becoming a meaningful piece of the 2026 monetisation stack. The studios that approach them strategically, with the right transactions routed through them and the trust infrastructure to back them up, capture the value the regulatory shift has opened up. The studios that treat them as a quick margin grab usually end up paying back the savings in fraud losses and support overhead.
